GitHub’s Stacked PRs, now in private preview, promise focused code reviews by breaking down large pull requests into manageable layers.

GitHub has introduced a new feature called Stacked Pull Requests, designed to simplify the review process for large code changes. Currently in private preview (as of August 4, 2026), Stacked PRs allow developers to break massive pull requests into smaller, focused layers that can be reviewed and merged independently. This approach not only reduces reviewer fatigue but also accelerates feedback and deployment.

Traditionally, developers have faced a painful trade-off: submit one enormous pull request that’s impossible to review effectively, or manage a series of smaller pull requests manually, often leading to conflicts and logistical headaches. Stacked PRs aim to eliminate this dilemma by introducing structure through dependency chains. Each pull request in a stack builds on the one below it, so reviewers only need to focus on the incremental changes in each layer.

How Stacked Pull Requests Work

GitHub’s workflow organizes a large feature into discrete layers, each scoped to a single concern. For example, a new product search feature might be split into:

  • Layer 1: Data model setup
  • Layer 2: API creation
  • Layer 3: Backend integration
  • Layer 4: Frontend user interface

Each layer depends on the previous one, allowing reviewers to focus on smaller, logically grouped changes. GitHub also provides CLI support via the gh-stack extension, which helps developers create, manage, and rebase these stacks directly from their terminal.

The process also integrates seamlessly with GitHub’s CI/CD workflows. Changes in lower layers automatically cascade through the stack, prompting updates and revalidation of dependent layers. This ensures that each layer remains stable and ready for review.

Agents and Automation in Stacked PRs

As AI coding agents become increasingly prevalent—Gartner projects a 50% productivity gain across the software development lifecycle by 2028—GitHub has tailored Stacked PRs to accommodate them. These agents can be trained to decompose tasks into stackable layers, handle validations, and even manage rebase conflicts within the stack. This automation could further reduce human bottlenecks, especially for large teams shipping complex features.

Why This Matters

Stacked pull requests are not a wholly new concept; similar workflows have been popularized by tools like Phabricator, Graphite, and Git Town. However, GitHub’s implementation is notable for integrating the workflow directly into its platform, alongside its existing pull request and CI systems. This could make Stacked PRs the default for teams already using GitHub, especially as the feature matures and moves out of private preview.

For developers, the benefits are clear: smaller, targeted reviews lead to higher-quality feedback, faster merges, and fewer last-minute surprises during deployment. For organizations, the structured approach can improve development velocity and reduce costly delays caused by under-reviewed code.

What’s Next?

While Stacked PRs are currently in private preview, GitHub is expected to roll out broader availability in the coming months. The company has also partnered with tools like Devin to expand support, further embedding this workflow into the developer ecosystem. As the automation and AI integration improve, Stacked PRs could become a cornerstone of modern software delivery pipelines.

Developers interested in trying out Stacked PRs can explore GitHub’s documentation for setup guidance and CLI commands. With productivity gains on the table, this feature may significantly reshape how teams handle large-scale coding projects.
